Replacing 25 disconnected tools with one ERP-led backbone

A fast-growing D2C beauty brand selling through Shopify, Amazon, TikTok Shop and retail partners was running finance, product and inventory data across roughly 25 separate spreadsheets and tools. colayer is leading the target architecture, ERP selection and implementation.

Revenue trajectory

The challenge

Rapid multi-channel growth had outpaced the operating backbone. No single source of truth existed for finance, product or inventory data, closing the books was largely manual, and the fragmented toolset couldn't support group-level reporting as the business scaled toward €400M+.

What we did

We ran a structured selection process before building anything, evaluating NetSuite against Microsoft Dynamics 365 Business Central and Odoo, and selected NetSuite as the ERP core. Delivery runs iteratively, MVP then wider rollout, rather than as a single cutover, with an integration layer connecting the storefronts, ERP, marketplaces and analytics into one data flow.

The outcome

Core procurement, tax and order-ingestion processes are live on NetSuite, with further releases (fulfillment, inventory, accounts payable, full accounting migration) rolling out in stages toward a single group-wide system of record.

A discovery gives you a target architecture, a costed and sequenced plan, and a recommendation you can defend to your board. If the answer is that you should not run the programme, you will get that answer too.
