Tech and AI transformation

Transformations rarely fail at the strategy. They fail in the eighteen months after it.

colayer takes the whole arc: assessment, target architecture, build, rollout, and a handover that leaves your team running it without us.

The gap

We took the seat nobody else wanted.

colayer was built around a specific frustration: the gap between a transformation strategy and a transformation that actually happened, and the fact that no established model held anyone responsible for crossing it.

Strategy firms leave at the recommendation.

The analysis is usually right. Then the engagement closes, and the eighteen months that decide whether any of it actually happens begin without them.

System integrators build the specification.

Precisely the specification, including the parts that were wrong, because revisiting those was somebody else’s scope.

Staffing firms send people.

Strong people, often. Along with a coordination problem you did not have before, which is now yours to solve.

Each model is internally coherent. None of them owns the result.

We run programmes the way an internal team would if an internal team had this much pattern recognition: full target architecture decided first, iterative delivery toward it, the rollout and the change work inside scope rather than adjacent to it, and a handover with a date on it.

Where each model starts and stops on the same programme.

What ownership means here

Four commitments you can hold us to.

01

One accountable lead

A single senior lead drives the plan and the execution, near full time, for the life of the programme. Not a committee, not a rotating bench. One name against the outcome.

02

The end state, designed first

We fix the target architecture before anything gets built, then ship toward it release by release. No big bang, and no local optimisation you pay to unwind in year two.

03

Rollout, not just build

Training, change management, market by market waves, live support. This is where most programmes quietly stall, so it sits inside our scope rather than next to it.

04

An exit written into the plan

Runbooks, architecture documentation, your own people in the seats, and our run rate declining on a schedule agreed up front. The only engagement model we offer is one that ends.

How it runs

Four phases. Then we are gone.

Every workstream runs the same cycle. The effort curve is designed to fall, not to compound.

Effort curve across four phases: discovery, implementation, rollout, handover. Effort peaks at implementation and then declines to zero.
  1. Understand the real situation, decide the target, and produce a plan you can fund.

    • As is assessment across product, processes, technical architecture and team
    • Target picture and requirements
    • Tool selection with a five year total cost of ownership comparison, proof of concept where the call is close
    • Feasibility checks on the parts most likely to break
    • A sequenced, costed transformation plan
  2. Build toward the agreed architecture, release by release, starting where it hurts most.

    • Detailed design: processes, requirements, migration plan, system and integration design
    • Iterative build to a working v1, never a big bang
    • Highest pain workstream first
    • Time and materials with a blended team
  3. Get it into live operation across every market, with the people who have to use it.

    • Training and change management
    • v1 into a smaller market first, then wave rollout across markets and channels
    • Support and operations
    • Further development against the roadmap
  4. Leave a team that runs it without us, and a run rate that goes to zero.

    • Knowledge and ownership transfer
    • Enablement and documentation: runbooks, architecture docs
    • Integration into your team
    • Clean self operation and exit, with an optional support retainer

Workstreams (shop, OMS, ERP, data) are modular and start staggered, roughly a month apart, so senior capacity stays cleanly loaded and no single cutover carries the whole risk.

How we staff it

Senior leadership, plus exactly the expertise the problem needs.

Every programme is led by a senior transformation lead who stays with it from assessment through handover. Around that lead we assemble the expertise the work actually calls for: ERP and commerce architects, data and integration engineers, AI engineers, product managers, change leads. Specialists join when their workstream starts and come off when it no longer needs them, which is why the cost curve bends down rather than up.

Start with a short call.

Leave your details and pick a time that works. On the call we'll talk through where you are, and whether a six week discovery is the right next step.
